New Strategy

  1. Drop IDM 2.0, focus on core business
  2. 80/20 Rule. Keep the products that are generating the 80% of revenue, drop rest.
  3. Cut any business that is not #1/#2 in it's market. eg cut discrete graphics
  4. Cut 30% HC and get to same revenue per new as Nvidia and Qualcomm
  5. Move business to low cost geo. HQ moves to AZ.
  6. Outsource IT
  7. Benchmark every function as % of spend and cut, cut, cut.
  8. Cut software activities that are not directly traceable to revenue product.
  9. Cut all lab activity that does not flow into a revenue product within 18 months.
  10. TD / TMG overhaul. If you can't built it as cheap as TSMC tell me why.
  11. Reinstall core culture of meritocracy.

Pat is nothing but a fanatical cheerleader.

Visionary isn’t IDM and IFS, that was the obvious strategy about 15 years ago when they had leadership and scale.

Now it is FUBAR, need to pivot and laser focus on leveraging strengths. Not the kitchen sink and hope the rest of the world is lead by Andy, BK and Sohails.

I like this in general, with a few tweaks:

  • Keep HQ in Santa Clara, but make it extremely thin. Certain stuff still needs to happen in the valley, but not as much as in the past.
  • Stay in the GPU business but quantify what success looks like and quantify what future conditions the plug should be pulled. If we can’t succeed in a market that is fairly adjacent to our core CPU market, then we’ll never get out of x86 jail and the company will inexorably wither to zero.
